Local AI · Local AI

Run it. Own it. Never rent it again.

The complete map of local AI: why ownership wins, what hardware actually matters, which stack to install — and the exact month your setup pays for itself.

Privacy is the product

Your prompts, your documents, your family's voice notes — processed by silicon in your house, not by a company you'll never meet. Local AI makes "we take privacy seriously" literal.

Ownership beats renting

Subscriptions are forever-rentals with annual price hikes. A one-time hardware purchase runs the best open models for years, offline, at electricity cost.

The math is on your side

Three typical subscriptions cost $600+/year. A capable used rig costs less than one year of renting — and keeps every upgrade Open-weights ship.

The money math

Renting intelligence costs more than owning it

Twenty dollars a month sounds cheap. Forever is not. Run your numbers:

1. Your AI subscriptions

Toggle what you pay today

2. Your hardware plan

One-time cost, yours forever

Hardware tiers

Five honest tiers, zero hype

From the machine you already own to a household AI server. Prices reflect typical street prices — verify current listings.

Tier 0 · What you already own

$0

CPU RAM only

Models up to ~8B at readable speeds (Qwen3 4B is the sweet spot), plus Whisper and image gen on Apple silicon.

+

• Zero investment • Perfect for testing the waters • Apple silicon Macs punch far above their class

−

• Slow for big models • Image gen is painful on CPU

Tier 1 · The 12GB entry

$250–400 (used RTX 3060 12GB)

12 GB

8B–14B models at Q4–Q6 with real context, SDXL image gen, Whisper, embeddings. The classic first rig.

+

• Cheapest true AI GPU • Huge second-hand market • Runs 90% of daily-driver workloads

−

• 70B-class models are out of reach • Older architecture (no FP8)

RTX 3060 12GB

Tier 2 · The 24GB sweet spot

$700–1600 (used RTX 3090 → RTX 4060 Ti 16GB / 5060 Ti 16GB)

16–24 GB

32B reasoning models, Qwen3 30B-A3B at speed, FLUX image generation, serious RAG with long context.

+

• 32B-class local reasoning • FLUX-class image gen • Used 3090 = best VRAM-per-dollar ever

−

• Used-market lottery on the 3090 • Power draw needs a decent PSU

RTX 3090 24GB

Tier 3 · Mac unified memory

$1400–3500 (M-series, 32–64GB unified)

24–48 GB unified

70B-class models quietly on a desk, excellent Whisper/audio, decent image gen. One cable, no jet engine.

+

• Huge unified memory for LLMs • Silent and efficient • Best watts-per-token in the house

−

• Image gen slower than NVIDIA • Not upgradeable — buy the RAM you'll need

Mac Studio M-series

Tier 4 · Pro multi-GPU

$3500+ (2× RTX 3090/4090, or 5090)

48 GB+

70B at Q4 comfortably, 100B+ MoEs, fine-tuning your own models, serving the whole family or office.

+

• Frontier-adjacent, fully private • Fine-tuning becomes practical • Can pay for itself hosting for others

−

• Real money and a real PSU • Heat and noise need planning

RTX 4090 24GB

The tools that run the local universe

All free or open-source. Start with one runtime + one UI; add the rest when you feel the itch.

Ollama

oss

The on-ramp to local AI: one command downloads and runs models, serves an OpenAI-compatible API on localhost.

macOS · Windows · Linux

LM Studio

freemium

Polished GUI to discover, download, chat and serve models — with a built-in local server and per-model GPU offload control.

macOS · Windows · Linux

llama.cpp

Straight answers

  • Do I really need a GPU to start?

No. Ollama runs 3–4B models on any modern CPU, and Apple silicon Macs are excellent without any discrete GPU. A 12GB card is where it gets fast and serious.

  • Is local AI as good as ChatGPT?

For chat, writing, coding help and private RAG: 8–32B open models are genuinely competitive for daily tasks. For frontier edge cases, the biggest cloud models still win — the ROI question is whether those edge cases justify $600+/year.

  • What does "Q4" or "quantization" mean?

Compressing the model's weights from 16-bit to ~4-bit numbers so it fits in a fraction of the VRAM, losing very little quality. Q4_K_M is the community default. See the glossary.

  • Can I run this on a laptop?

Yes: 3–8B models run fine on recent laptops (CPU or integrated GPU). Dedicated 8GB+ laptop GPUs unlock the comfortable tier. MacBooks with 16GB+ unified memory are the best laptops for this.

  • What about electricity costs?

A desktop rig under mixed use adds roughly $1–3/month in most regions. The ROI calculator includes an optional conservative estimate.
